    Shopify Plus eliminates infrastructure overhead entirely. No servers to manage, no security patches to apply, no hosting to scale during traffic spikes. For brands doing $1M–$500M in annual revenue, the platform shift isn't about features — it's about redirecting engineering resources from maintenance to growth.

    We've completed this exact migration for a Romanian furniture retailer with over 50,000 products. The store was running on Magento 1 with years of accumulated technical debt, custom integrations, and performance issues that were costing real revenue. Here's what we learned.

    The Real Challenges of a Magento-to-Plus Migration

    Every migration guide talks about "data transfer" as if it's a simple export-import. It's not. Here are the actual challenges we encounter on enterprise Magento migrations:

    • Product data complexity — Magento's EAV (Entity-Attribute-Value) database structure doesn't map cleanly to Shopify's product model. Configurable products, grouped products, and bundle products all need restructuring. With 50,000+ SKUs, automated mapping scripts are essential.
    • Customer data and order history — Migrating customer accounts with password hashes requires careful handling. Order history migration preserves customer trust but needs custom scripting since Magento and Shopify store order data differently.
    • URL structure and SEO — Magento's URL patterns (category/subcategory/product.html) differ from Shopify's (/collections/handle, /products/handle). Every URL needs a 301 redirect map. Miss this step and you lose years of organic rankings.
    • Custom integrations — Most Magento stores have custom ERP connections, payment gateways, and third-party extensions. Each one needs a Shopify Plus equivalent or a custom integration via the Shopify API.
    • PIM synchronization — Large catalogs typically use a Product Information Management system. Our furniture retailer used Sales Layer PIM, which needed a real-time sync pipeline to Shopify Plus that handled product creation, updates, variant management, and media assets.

    The Migration Process: How We Actually Do It

    Our migration process has been refined across multiple enterprise Shopify Plus projects. It follows five phases:

    • Discovery & Audit (2–3 weeks) — We map every data entity, integration, and custom feature in the existing Magento store. We identify what transfers directly, what needs rebuilding, and what can be improved during migration. This phase prevents scope creep later.
    • Architecture & Data Mapping (2–3 weeks) — We design the Shopify Plus store architecture: collections taxonomy, product type structure, metafield schemas, and integration endpoints. We build automated data transformation scripts and run test migrations against a development store.
    • Development & Integration (6–10 weeks) — Theme development, custom checkout via Checkout Extensibility, payment gateway integration, ERP/PIM connections, and Shopify Flow automation setup. For the furniture retailer, this included building a custom payment gateway integration specific to the Romanian market and a Sales Layer PIM sync that handles 50,000+ products in real-time.
    • QA & Parallel Testing (2–3 weeks) — We run both stores simultaneously, comparing data accuracy, order flow, and integration reliability. Load testing ensures the new store handles peak traffic. We validate every 301 redirect in the URL map.
    • Launch & Hypercare (1–2 weeks) — DNS cutover, final data sync, monitoring dashboard setup, and 24/7 support for the first week. We track conversion rate, page speed, and integration health to catch issues immediately.

    What About Magento 2 (Adobe Commerce)?

    If you're on Magento 2, the migration is similar in scope but the urgency is different. Adobe Commerce isn't end-of-life, but the economics are shifting:

    Adobe Commerce Cloud licensing starts at $40,000/year and scales with revenue. Add hosting, maintenance, and development costs and you're looking at $100,000+ annually for a mid-market store. Shopify Plus starts at $2,300/month ($27,600/year) with hosting, security, and CDN included.

    The feature gap has also narrowed. Shopify Plus now offers B2B selling, headless commerce via the Storefront API, advanced checkout customization through Checkout Extensibility, and Shopify Flow for automation. For most brands, the remaining advantages of Adobe Commerce (deep catalog customization, complex B2B pricing rules) don't justify the 3–5x cost difference.

    The migration from Magento 2 is technically cleaner since the data structures are more modern, but the integration rewiring is similar in scope.

    • AI-powered product discovery — We implemented smart search suggestions and personalized product recommendations, features that would have required expensive third-party extensions on Magento.

    How Long Does a Magento to Shopify Plus Migration Take?

    Realistic timelines based on catalog size and integration complexity:

    Small catalog (under 1,000 SKUs, 2–3 integrations): 8–12 weeks Mid-size catalog (1,000–10,000 SKUs, 4–6 integrations): 12–16 weeks Large catalog (10,000–50,000+ SKUs, 6+ integrations): 16–24 weeks

    These timelines include discovery, development, QA, and launch. Rushing a migration to save a few weeks almost always costs more in post-launch fixes. The furniture retailer project took approximately 20 weeks from discovery to launch — right in the expected range for a 50,000+ SKU migration with complex integrations.

    Common Mistakes to Avoid

    After completing multiple enterprise migrations, these are the patterns that cause the most pain:

    • Skipping the URL redirect map — This is the single most expensive mistake. If you lose organic rankings for thousands of product pages, recovering that traffic takes 6–12 months. Map every URL before launch.
    • Migrating everything at once — Phase the migration. Move products and customers first, then orders and historical data. Running parallel stores during QA catches data issues before customers see them.
    • Ignoring checkout customization — Magento stores often have complex checkout flows with custom payment methods, shipping calculators, or tax rules. Shopify Plus Checkout Extensibility can handle most of these, but they need to be scoped during discovery, not discovered during development.
    • Underestimating PIM complexity — If your catalog is managed by a PIM, the Shopify integration isn't just a data sync — it's a business logic layer. Product creation rules, variant structures, and media handling all need careful mapping.
